My experience in trying to hire a VA

There are many people that talk about using VAs in your business to grow it. You might ask why should you hire someone to do what you can do yourself. The simple answer is that hiring a VA allows you to take advantage of the differences in economic positions in different countries to drive down your expenses, increase your free time and allow more to be created. Everybody complains about not having enough time in their life. A VA allows you to buy time.

A person in India might make on average $100/month or in Philippines it might be $75/month or in US it might be $2,500/month. You can pay someone in a foreign country pennies on the dollars to do the same thing you would have done by hiring a local worker. By reducing your cost you can accomplish much more.

I have recently gone through the process of trying to hire one or more VAs for my business. Here is a compilation of my experiences.

oDesk
I first started looking for writers to provide content for my multiple websites on oDesk. The rates that you are quoted are usually much lower than on other websites. I started off on a project to write content and hired 5 writers. Once writer produced content that was unusable. One writer produced above average content that required less than 5 minutes of my time to correct spelling mistakes and grammar issues. The other 3 writers never produced anything.

The next project that I posted I hired 3 writers. I had read many recommendations that you should hire writers from the phillipines instead of India since their English is better. One was the writer from 1st project that did ok work and two new writers from the phillipines. The repeat writer did produce above average work again but she missed the deadline by 3 days. The other 2 writers produced content on time but were average or slightly below average.

When I posted my jobs on oDesk I got many many applications. Most of these were cookie cutter copy/paste responses. Most of them started with "Dear Sir, I write good content so hire me". If you are using oDesk I recommend that you post something like in your application put the words 'yellow lamp' in the subject line to show that you have read my job posting completely and can follow directions. Anyone that doesn't do this gets rejected.

Odesk Conclusion: I think you can get very low cost work on oDesk but it will not be above average.

OnlineJobs.ph
This website is promoted heavily by John Jonas of replacemyself fame. There are many workers in the philippines that register with this website. You can read their profile to get their experience, education and work history. If you are interested in hiring them then you can reach out to them and propose a project. You also have the option like oDesk to post a job and let people respond to your post.

I never posted a job. Instead I did send emails to 9 different writers that I liked based on their profile. I sent a total of 4 different emails to these 9 writers. Only one responded. I asked him to write a sample 500 word article that I would pay $10. He never completed the assignment.

onlineJobs.ph Conclusion: I had zero success with this website. They charge $49/mth to be able to email contractors and to post jobs. Waste of money in my opinion.

VirtualStaffFinder.com
I follow Pat Flynn and Corbett Barr on a regular basis. Both of these guys have used virtualstafffinder.com so I decided to try them out. Virtual Staff Finder is basically a head hunter for VAs. They do not have VAs as employees that you can hire but instead they will present you with 3 VAs that they have screened for you to interview that you can hire yourself. They charge a fee of $395 to find you 3 VAs that meet your job requirements that they get from a form that you fill out. You pick the one you want and hire them and then virtual staff finder is out of the picture. If things go south with your VA you better hope that it is in the 1st 14 days because that is how long is their warranty for your satisfaction.

I paid fee, filled out form and submitted it. I got response that they were working on my project and would have list of 3 VAs within 14 business days. After a week of not hearing anything I emailed asking status. I was told they were working on my job and would have list of VAs by the following Friday. Friday came and went and no response. Saturday afternoon I sent them an email asking for a refund. On monday I get an email stating that they were wrong when they said the deadline was Friday and the new deadline was actually today and 5 minutes later I got list of 3 VAs. I interview them via Skype. I asked all 3 to write a sample 500 word article that I would pay $10 to get measure of their writing skills. Only 1 completed assignment. I contacted the other 2 to check status. One responded 3 days after deadline and said they did not submit because they didnt think I would not accept it with it being late.

I sent another email to virtual staff finder asking for a refund again. They said they did not offer refund and they could within another 14 business days provide me with another 3 VAs to interview. If I didn't hire one of the 3 new ones they would keep my money and I would get nothing. I got pissed and filed complaint with paypal asking for a refund and emailed Chris Ducker directly who started the business. Within 30 minutes I got a full refund of my money.

VirtualStaffFinder.com Conclusion: My experience with virtual staff finder were a failure. You are paying a fee to a headhunter to hire someone that may or may not be reliable.

eLance.com
I posted a job on here for people to write 5 x 500 word articles using 5 different keywords related to the exact same product. I got 23 applicants for job with price ranging from $20 to $175 for all 5 articles. I actually hired 9 different applicants for this job and had them write 5x500 word articles using different keyword to promote products for the many different websites that I have with no 2 writers writing on the same product. From the 9 writers, 1 writer failed to complete job and was dropped. 7 writers completed the work anywhere from 3 to 7 days later. The rates I paid these 7 writers were $21.92, $27.40, $27.40, $30, $30, $40, $45. Oddly enough the last writer got around to accepting the offer 9 days after it was awarded. I emailed and said not interested since it was so late and filed dispute to cancel job. They completed articles within 5 hours and then filed a dispute against me to pay them. I responded to dispute and said I didn't want work since of the time delay in responding. The job was for $20 and what elance did was refund me $20 and they credited writer $20 themselves so we could part ways.

Of the 8 writers that completed project I rejected the lady that was 9 days late due to professionalist. Of the remaining 7 I had 1 rated 5 stars, 2 rated 4.5 stars and 2 rated 4 stars. There was 1 that I would not use again because they were the $45 and I had others that could do equivalent work at half the price. The last writer was rated 3.8 stars that I could use if the others were busy.

elance conclusion: I have had the most success with this site. I have 5-6 writers that I can email to check on their availability and then have them write content for my websites. I have been using this for a month now and about to start on my 2nd month. I post up a job just for these writers and a week later I get content back. I spend the following week publishing these to my different websites and add pics, videos and affiliate links. I schedule them to post every 3 days so my websites get 10 new posts each month.

Hiring a VA is a great way to dramatically increase your online income. In 2012 I spent 9 months writing 43 articles about the products offered by one company that I am an affiliate. My monthly comissions during this 9 month period grew from $30/month to over $1,500/month. My goal in 2013 is to use VAs to write content each and every month for 3 new companies that I have signed up for as an affiliate. My plan is to rinse and repeat what I have done with my initial company that I signed up as an affiliate. My end of 2013 I want to have a minimum of 3 new affiliate programs producing at least $1k/month in commissions. I will be able to accomplish this using VAs.

VAs can be used for a wide range of services like producing content, backlinks, seo, building websites, transcribing, creating graphics etc. I have only used VAs to write content. Look at your online business and see what you do on a daily basis and then see about outsourcing that activity to a VA.

    I also have some success with Elance, and they are the best outsourcing firm on the planet right now. No other outsourcing firm comes close to them, and odesk.com is pretty cool as well. People in Elance tend to get more money but the system is better than any other site out there in the freelance landscape in my humble opinion.

    Elance also has an escrow program. You pay the cost of the job into their escrow. Once you are satisfied with the quality of work then you release the escrow.

    I usually find good people on odesk depending on the type of job. But you're right about one thing -- getting dozens to 100's of applications that are cookie cutter, or just obvious boilerplate and you know they barely read your job description. I trash those in about 1/2 a second. Sometimes you find a winner though.

    The best writer I ever found was a Kenyan guy on ODesk who unlike most of the other cheap writers I tried to hire from there actually wrote really good, original, and cheap content that was well researched and not just a re-write of some other article online like everyone else seemed to be doing.

    What annoys me about ODesk is that even though you can set stipulations about what type of people should not apply they can still apply anyway if they want they just get a message telling them they probably won't be accepted but you still have to go through their applications and rule them out. I'd prefer it if they couldn't see the job at all.

    I hired a VA for 3 weeks and the screen shot supplied to prove they were working were all false. I originally hired this person to write articles and blogs and the when I said they had the job and I asked for articles and blogs they proceeded to tell me they would prefer other jobs. I gave them a chance but after three weeks and no results I said no more. If you get a good VA hold onto them.

    IMO going through any of the usual online outsourcing websites is going to produce less than optimal results. I've tried elance (mixed results, but always paid US prices for the good stuff), odesk (waste of time), 99designs (okay if you're looking for something quick and cheap and you want a lot of options), scriptlance (not bad, but not great either) and a few others.

    If you want a good VA, try Craigslist instead. Pick a big city in a country that's known for VAs (Manilla, Bucharest are good examples) and post what you want on the CL for that city. I got over 20 applicants for one article-writing job, responded; eight of them followed through with a sample article; three seemed okay in terms of English level. I hired one who wrote one article for me and then got hired away to do full-time work; my second pick has been great and I've used her for over half a year now with zero problems. She not only writes decently but also can set up simple websites, post videos, etc.

    Re writing: You will probably not get native-quality work, but it's still a huge time-saver to just have to edit an article versus writing one from scratch. Also, some of the topics my VA has come up with have been great, and I've used her ideas to write additional articles on my own that have gotten a lot of views.

    Anyway, Craigslist. Try it and see.

    A lot of registered freelancers in those freelancing sites are not well trained. They does not really know what they are looking for there. They place bids in projects, get the contract and ruin it all. It is tough to get good freelancer in those sites.

    I agree that it can be a challenge to find a good freelancer but it is not IMPOSSIBLE! That is the good news. I went through about a dozen different writers until I found a core of 5 that I am using all the time. Since the writing is product reviews they now know what to include and not to include and how to write the articles to my satisfaction. It has taken some give and take to get to this point but I am so grateful that I did get to this point.

    If you want to greatly improve your business then you need to outsource. Be prepared for frustration as you go through the process but it is well worth it when you find a quality VA.

    That was a great detailed summary of your experiences and is helpful, but in the end I think the lesson is the same - everything is hit or miss. I have tried the four you listed but I've tried a variety of sources and the best I can hope for is maybe one decent writer out of 5. You have to keep looking and when you do find someone good, try to keep them.

    There's never an easy way to get all things done and to meet your expectations right away. I myself once used most of those sites you've mentioned, but I was so lucky enough to get the best VA who's been with me for a year now. I found her on elance too. I think its also about compensating them well to get the best quality of service. I never miss to giver her bonus whenever a job/project is done excellent.

    It was very instructive to read your story. It brought to mind something that a business friend said to me. He warned against being "penny-wise and pound-foolish.)

    While you may have obtained the content for almost no money, after adding all the time you spent chasing people who were irresponsible and fixing the errors of those who tried, the cost per article was probably a lot higher than it seemed.

    I don't say this to admonish you. Only to point out to all of us that you get what you pay for.

    I've had decent success with onlineJobs.ph and Odesk for very specific and simple tasks.

    My best hires for content are from local universities, specifically post graduate schools in various disciplines. Yes, it costs more money (usually $12 to $20 per hour), but the work is outstanding. They have access to research via their libraries that I don't have unless I go to the library. Moreover, they've been studying the discipline and can provide excellent content. It's well worth the additional cost.

    All I do is contact the various post grad department career services who are thrilled to post a "research and writing" job. I usually receive many applicants. The ads are posted for free and within a week I'm up and running.

    Generally, I have the entire research project planned and send over the topics and instructions in one email. It's simple and the work is amazing.

    OnlineJobs.ph can be fantastic, if you set up a decent system for weeding out those who aren't suitable.

    If you set up a bunch of gmail rules and canned replies, then you can get your new recruits to jump through a few hoops before actually giving them an interview.

    Saves a lot of time, and makes sure that you're only dealing with real prospects who have attention to detail and want to work.

    What you definitely DON'T want to do is take everyone on for a trial or something similar. That should be for your "final" interview after they've jumped through the hoops mentioned earlier.

    Also, it's really handy, if possible, to have very clearly defined processes on what you want your vas to do, and how you want them to do it. Video works best, and Jing is your free friend.

    It took me a year before I figured out that when hiring cheap, you have to do as Mcdonald's does, and create fantastic systems that are virtually impossible to get wrong. Pardon the pun.

    What a great and detailed post of your experiences Jennifer. Hiring new employees online or offline can be a daunting adventure!

    I have not used onlinejobs.ph because it is a pay to use site, and because it is focused on Philippines; which I think limits it somewhat. I have used EasyOutsource.com; which has a good number of qualified participants – the layout and functionality of the site isn’t nearly as nice as odesk.com or elance.com. Odesk provides tests for the VA’s to prove their skills and also has a user-friendly feedback system that makes it easy to discern good employees. Additionally, ODesk provides a time tracking tool with screenshots (like Time Doctor). Odesk even has cool little features like displaying what time it is where a contractor lives. It’s user friendly and packed with great features. So ultimately if your going to spend your precious time on selecting some VA’s to handle your projects, select one that is easy to use and gives you the best tools to analyze your choices. My choice is Odesk or eLance.

      I just started checking them out a few days ago; they have impressed me so far. It's a Philippines site, and much like onlinejobs.ph, it is full of great resumes. Unlike onlinejobs.ph, you don't have to be a paying member of replacemyself or any other organization to use the site.

      I contacted several people right away, and they all responded the same evening; in fact, you can see their status, and the searches seem to be sorted in order of most recently active, so the results near the top are very likely still on the site when you view them, and will probably respond to a message (you can easily message them), within a few minutes.

      So far, the only drawback is that about 1/2 of those I contacted didn't stick with the conversation. Maybe they found a better offer while we chatted.

    Since I always get asked the same questions about where to find virtual assistants, how to hire them, what to ask on interviews, etc., I wanted to find an easier way to get people in touch with someone who could supercharge their business without them having to spend a great deal of time. Because of that I've been recommending Virtual Staff finder.

    This is why I like them so much:
    They are in the Philippines and actively look for the best candidate to meet your needs.
    They have been in the virtual staffing business for years.
    You don't have a lame % charged every month for their overhead like a normal staffing agency. Your VA is your VA and you pay them directly.
    Before they even find candidates for you they guide you on how to best work with them.
    They save you time, which is your most valuable asset.

    The best thing to do would be to pick an un experienced - they are the most enthusiatic and open minded people you can get. Train the VA for a week or two and there you go. Just make sure he writes/speaks and uderstand decent English though. My first job was a VA job for 2 years with an IM'er who trained me and told me everything I need to know - I knew nothing about this IM stuff. He was the one who got me into the WF and IM and I owe him a lot.

    If you are looking for a VA for the long run, hire the un experienced that is if you have a week or two to train him/her.

    The issue of outsourcing/getting a VA is like running a offline business. There is always risk involved. I usually give small jobs to individuals to test out their quality and commitments. Once I spotted the talent, I will up his/her rate to retain the services. I have a VA working for me for more than a year. No complaints.

      It sure sounds a lot like hiring a VA is like hiring a good employee in the offline world. If you have carefully defined job descriptions, working systems, and the willingness and patience to both screen out bad candidates and train good ones, you can gain tremendously.

          I agree. Not all VA are good writers in the same way that not all writers would make good VAs. VAs do more than write and most of them are focused on marketing. To get better writers, I think you should have been more specific on your job post.

          And with onlinejobs.ph, have you tried using their advanced search options to help look for employees that were better qualified for the job? You can actually look for employees based on the type of skills they have and the skill levels. That way, it might be easier to get the right writers/VAs that you were looking for.

    When I am still at the moment of starting my IM journey, just one wordpress blog and one tumblr blog, I hire someone from ODesk to add written content for my blog. Once I get the hang of IM, I start finding a written content that prioritize the quality rather than the price. So I go to iWriter and textbroker, in that place I found my personal writer that I hire till now.

      As a VA, I find your post very enlightening. I understand your frustration about not finding the right person for the job or hiring the wrong person to do the job. However, there are good VA out there but I must agree that some are inexperienced (like me..). Finding a good VA from these sites is difficult. Maybe try referrals from friends who worked with good VA.
