OUTSOURCING NIGHTMARE!

Hey Fellow Warriors!

Let me jump right in...

I've been running an offline marketing business for over 3 years now, and have done quite well in that time. Our primary focus has been to target marketing customers only, but as we grew, the demand for Website build became so consistent that I thought it was silly to literally leave 5-10k on the table each time. So I did what any red blooded American would do...I outsourced.

First we began by sending jobs to the India. BIG MISTAKE.

Then on the advice of John Jonas, we sent it to the Philipines. BAD MOVE.

Then, as a last resort, I paid more than double what I was being charged overseas, and brought it back to the good ol' US of A! Our first hire was a gentleman named Terry in North Carolina. He turned out to be a drunk who (honestly) married his 1st Cousin (and then built a website defending inter-family marriage). Long story about Terry, but he told me if he had to build another site, he would stick his double barrel in his mouth. I haven't heard from him since (RIP?).

Overall, I feel I have been a good, patient, and non micro-managing employer. I have given the outsources space when they need it, and have been up their ass when appropriate.... all withe the same result.

THEY ALL GO SILENT. I cant find one reliable guy to build a simple WP theme customization without having a minimum 3 - 5 MAJOR issues. IN fact, I've hired a full time girl just to interview, hire, and manage these outsourcers, and she is running into the exact same issues!

What I'm asking for is a little help here. I need a team that will get the job done well, for a fair price, and always meet our deadlines.

Has anyone had any experience with this? Perhaps I find a team that is managed by a company?

Maybe Im just doing something wrong???

    We now do all ours in house.

    Maybe show us the sort of things you are wanting and what price you are willing to pay and I will show our guys and gals and see what happens.

    Whats your price point? From my experiences if you try to outsource for .10 on the buck....the quality reflects the price....both the quality of the work & quality of the personnel.

    Try outsourcing to warriors here....I would trust a warroir with a reputation here much more than any "blind outsource" overseas.....

    ME....I'm an in-house kind of guy.....if I need to outsource any projects, I do it locally...that way I can control it 100%. I have a few local website designers who handle any overflow projects. They stay on top of everything because if they don't....they know I will be knocking on the door....can't do that when your outsourcer is 4000+ miles away.
    No, they don't work for .10 on the buck but i also do not have the headaches that come with blind outsourcing...

    I hear you. I only outsource small projects/tasks; other than that I've had to start building a small team of trusted, local individuals to do the rest. It's scary to hand off big projects to others! Then again, I was one of those people in school who would do entire group projects on my own because I didn't trust anyone else in my group to do it. (hah)

    I'm trying out my web guy #4 now (the first 3 went MIA after some time). Good thing is I can roll up my sleeves and do this stuff myself when / if I need to.

    It sucks man. I've in the same position as you and lost a lot of money in the process. I now I have a large team of web designers and developers that I manage. I also have other Warriors and seo firms that outsource web design/development to me. PM me if you want to chat.

      I have outsourced web design work for over ten years, sometimes with up to about 15 full time people at a time. Increasingly Im learning its cheaper to pay more to local people in the same country to do it right first time and faster

      The worst I ever came across was Nihal Upadhyay Sincordia in India I recall this character did all of the things you mentioned in that as well as not delivering projects professionally without bugs even tried to go behind my back and contacted my customers to try to deal directly.

      Now the benefit of having local people is that when you start getting people using your confidential information in an inappropriate manner at least you can take them to court, and have some redress when they don't deliver bug free work. Most of the time outsourcing works out Ok and I have some superb people in India who have worked for me full time for several years but you do get some seriously bad apples

    Hey RSM,

    Just curious, how complicated is the tasks these outsourcers are being asked to do?

    Is it broken down into a step-by-step process (install this, place that, run this, etc.)

    Or what is causing the overseas outsourcing to fail?

    Are you able to record the process (that they are requested to do) on to a training video of some sort?

    The best advice I ever received was to breakdown my outsourcing tasks (and how I explain them) as if I had to train a 5 year old to them...dunno if that helps!

    I've had my share of issues, but not on such a large scale. I mainly run into people or groups who want to secure the project and do it whenever they run short on cash. The ability to use the Internet to disappear doesn't really help things.

    Now I try to outsource work to people I know or communicate with on a regular basis on forums, or to local people who are willing talk on the phone or meet.

      then, if you get a good agent with agentsofvalue, ask them if they have any hardworking friends, I've hired good folks that way also.

        We have been outsourcing for several years now, the process is really simple
        once you can disseminate to your outsourcing staff what you need.

        Dexx had a pretty good idea which we use all the time. Gotta Love Flip Mino Camera, we work over seas and state side both with little to no challenges.

        My question would be based on others -

        How much are you Paying? (what is the Word Press tasks)

        What is your Standard Turn Around time? ( 2 days, 5 days, 4 weeks or 2 years?Jk)

        How are you paying?

        For example here we take ZERO work without payment in full up front. But clients know our turn around time in most cases is less than 72 hours so they deal with it. I am not about to be anyone's bank, and I hate chasing Money... That solved it fast.

    you can try (non affiliate link ) www.99designs.com . its a good place to find website designers and such. just remember to always leave a good amount of time from the time you post a project to the actual project delivery date ( to your clients)

    One thing I have found working with my team (based in India) is that if you let them find their own solutions for projects then you are heading for disaster.

    But if you build prototypes using Axure and take them through the site build using User stories or some other task management discipline you eliminate 90 percent of the errors.

    A great task management tool is also key. I use pivotal tracker to manage my website builds. Which does a great job of breaking down function to user stories and providing estimates on project completion.

    We mainly build medium to large member based sites and crm's that have many layers of complexity. Some builds are nightmares as you described above and some are smooth sailing. Its ALL in the brief.

    What exactly are you looking for? I have been building custom scratch built WP themes for some extra cash. I can turn around any design into a fully functioning WP blog in 3-5 days. If you like I can send you some examples of my latest work.

    Out of 20 people you hire one will probably work out with websites. It is just the name of the game. I have to clear my skype every couple months because i get bombarded with messages asking if I have any work available for them. I do have work available, but not for them.

    Right now I have a great team. I have a girl in india, I have 2 brothers in Jamaica, and one local guy. My team can handle extensive projects, one guy does graphics, one does wordpress and I'm training him in joomla, he does great on content uploading or product uploading for ecommerce sites. A girl in india can complete sites start to finish quickly with heavy modding and customization. My local guy is an expert in Joomla and server side programming, he can get a lot of the tough things done. And I can do it all. I completed 3 projects start to finish in one day utilizing my team. I still have to come in and do the final touches and make things really pop but they're great.

    I had a few graphic artists and SEO guys from the philliphines and it didn't work out. Had some people from bhangladesh, vietnam, china, japan, europe, and didn't work out. It just happens that way and there is nothing you can do to prevent it. Especially when they have "portfolios" of other peoples work. LOL.
