When should I consider making a mobile version of a website?

I have a couple of websites right now that are highly custom designed for a standard browser. I get around 2-2.5% mobile traffic (iOS, android, symbian, etc).

When should I consider making a full blown mobile version of the websites? I'm thinking when the mobile traffic reaches 8% would be a good time.

Any suggestions or other factors to think about?

    Any website that had been built after 2011 should have a mobile version, no matter what ever the percentage is. It should also include a tablet design too.

    But I'm the only one working on them - and it's a custom CMS (not wordpress/joomla/etc). So I'll have to learn mobile web dev and then do this. Or maybe I'm just procrastinating.

      You don't have to learn anything. You can add goMobi or something similar. There are plenty of options.

    @Minista - I see what you did there

    But really, when do you guys decide 'tis time to work on a mobile website / buy a software package that does it for me'.

    It's not a simple website - it's got an articles section and a stackoverflow type q&a section.

    Or let me ask another question - what tutorials/articles would you recommend for getting started with mobile web dev?

    @MakeMoneyKid - it's not wordpress. I checked some statistics - and found that I had more 'new visits' from mobile devices than a desktop device. And a higher bounce rate. I believe that's a pretty good sign I should make a mobile version.
